From DM to Deal: How the Best Brand–Creator Campaigns Are Actually Structured

The campaigns that consistently underdeliver don't fail because of bad creators. They fail because the deal was never properly defined to begin with.

Brands that are disappointed by creator marketing almost always point to the creator: the content wasn't right, the audience didn't convert, the deliverables were late. Almost never do they point to the deal structure. But that's where the failure almost always originates: in the absence of a proper brief, a documented agreement, and a clear definition of what success looks like before the work begins.

Why most creator deals fail before they start

The majority of creator campaigns that underdeliver don't fail because of bad creators or weak content. They fail because the deal was never clearly defined. The brief was vague. Deliverables were assumed rather than written down. Payment terms were settled in a DM thread that no one can find. Nothing was signed.

Every poorly structured creator deal is a tax on the next one. Bad experiences lower budgets, slow decisions, and make brands more risk-averse: which directly hurts the creators doing good work.

Step 1: The brief is a document, not a conversation

A proper campaign brief answers: what is the product, what is the goal, who is the target audience, what messages are mandatory, what content formats and platforms are required, what is the publishing timeline, what is the approval process, and what does success look like numerically. That last element is the one most briefs leave out: and its absence is the source of most post-campaign disputes. For a detailed breakdown of brief structure, see our guide on how to write a campaign brief creators want to work with.

Step 2: Find and shortlist creators properly

Discovery should be based on data. Filter by niche, platform, audience size, engagement rate, and past conversion performance. Shortlist before reaching out. Review portfolios. Reaching out to five well-matched creators outperforms blasting 50 with a templated message: and creators notice when a brand has done its research.

Step 3: Send a structured proposal

Rather than negotiating entirely over DM, send a formal proposal that sets out the deal: deliverables, timeline, compensation structure, payment schedule, usage rights. This creates a starting point both sides can review, amend, and agree on in writing. Counter-proposals and negotiations should be documented. When the deal is agreed, both parties sign a digital agreement.

Digital agreements with e-sign on both sides take five minutes to set up. They prevent months of disputes. The brands that skip them aren't saving time: they're deferring the cost.

Step 4: Track performance from day one

Once a creator is live, assign them a unique tracking link for every piece of content. Monitor clicks, signups, and conversion data in real time. Real-time data allows decisions: not post-mortems. You can redirect budget, extend top-performing creators' deliverables, and adjust messaging mid-campaign instead of waiting until the end to assess what happened.

Step 5: Pay correctly and on time

Late or disputed payment is the fastest way to damage your brand's reputation in the creator community. Use escrow: funds are held at campaign start and released automatically when milestones are met. Creators who've been paid correctly and on time are significantly more likely to work with a brand again, produce better-quality work, and recommend the brand to their peers. Getting payment right is not just ethical: it's the infrastructure for building a creator programme that improves over time.
